And for that reason, Agile world is a place for all who are seeking for a change. Under this Agile umbrella, Scrum is the most used framework (even 81% companies in the world are using Scrum, according to 2019 Scrum Master Trends Report). Impressive?

 

Scrum is a widely used, agile product development strategy – a set of values, team roles, and procedures used in combination to create work products. Today Scrum is mostly used in the software industry and has expanded to universities, military, and beyond. Actually, the term comes from rugby and refers to the way a team works together when moving the ball across the court. Let’s face it that…

Scrum is based on a simple idea: whenever you start a project, you always check if it is going in the right direction and is that really what clients want. In order to accomplish that, you need this – the Team with gigantic THE. What Scrum does is to unite teams to create great things and this means that everyone progressively contributes to its achievement. Exactly like in this picture below:

Scrum asks the team for assortment – in skills, thoughts, and experiences. It wants the teams to be altruistic and self-reliant, but also multifunctional. Teams that can complete the whole project. With support from Scrum Master and Product Owner, this will be a successful and quite inspirational job.

As the main headline suggests, we’re going to look back on two important roles – Scrum Master and Product Owner. And just to be clear – they’re designed to work together on the same project which means that they need each other, not excluding their mutual knowledge, expertise, and experience.

As you can see, they’re completely connected. Both roles have the same objective of adding value to the main project. But, these two are defined very differently from each other. While the Product Owner looks at the project from the customer’s point of view, the Scrum Master focuses on the team and its activities. A Scrum Master’s role is to motivate the team in various ways.

Friends or foes?

 

They complement each other in current projects. Scrum Master should support the Product Owner in decision and empowerment issues and also help with tools and techniques.  Experienced professionals say that Scrum Master is a mix of the HR manager and Process manager, but on the other hand, Product Owner’s guiding about the business value of the product is priceless. Also, Product Owner should have a global perception of the client’s demand. For these reasons, the Scrum Master needs the Product Owner. And this is one long, unbreakable circle.

There are crucial differences between their skills and responsibilities, which we’ll present to you through this serial. There’s a thin line between these performances that allow Scrum Masters and Product Owners to be unbreakable buddies. It’s crucial to remember that both roles are important in one project, without any animosity between them.

Why does QA become an amazing Scrum Master?

Living and doing Agile isn’t easy. It’s a completely different philosophy that includes so many specific aspects and roles. In this mindset, besides the roles, like  Scrum Masters and Product Owners, we must not forget to mention perhaps the most important – the Development team.

Testers (Quality Assurance) are not necessarily a part of an Agile team, but they are very crucial. Actually, the role of one tester in the Scrum team includes different activities that ensure and provide important feedback not only on test progress, status, and product quality but also on process quality. Among these activities is understanding, implementing, and updating the general Agile Test Strategy.

 

But, how about Scrum?

 

In Scrum, each Sprint is quite distinctive. Planning, running tests and analyzing results must be done by the testers. They have complex work, but also a satisfying one. QA testers are one of the key links in the chain of creating new software or games, because their task is to test them to identify all possible problems and bugs and help the company avoid the catastrophe that would occur if they started selling the product. We can say that a QA tester is like a chef who must first try each dish before serving it to the customer to make sure all the flavors are perfect.

So, the main role of the QA tester is therefore to remove all shortcomings and flaws from the products being tested so that it is easy and intuitive to use – as its users expect. But, in practice, we see that more and more often QAs become Scrum Masters. Why is that?

Imagine this situation: you came to the office and started your working day. Tasks are coming, meetings are (in most cases) boring, you have a weekly or monthly schedule and reports, but still something is missing.

#1 Why standups? Really standing or…?

 

Someone would say those daily standup meetings are pointless. But, besides the fact you’re standing during this 15-minute meeting, there’s a good reason for that: researches show that standing between people (and in front of Scrum board) increases productivity by 15%. All team members are moving and trying to give their best in order to accomplish the goals.

 

#2 Who is grooming in Scrum?

 

There are hairy things in Scrum, but not with real hair.  😊
Backlog Grooming is an important session where backlog items are reviewed and prioritized by Product Owners, and the rest of the team in order to keep the backlog up-to-date. This step is necessary to ensure that next sprints will contain valuable user stories. Also, by grooming we’re getting a proper Sprint Backlog with important updates and activities.

 

#3 Review and Retrospective, wait what?

 

These meetings can sometimes be painful (not that pain!). They’re similar, but with meaningful differences. Sprint review is a meeting at the end of the Sprint where team members are discussing what they did the best, good or terrible (yeah, terrible). Immediately after the Review comes the Retrospective – the long meeting about what went well and wrong during the Sprint and what can be improved in the next one. And yes – both events are crucial in understanding why Scrum helps teams and organizations across the globe.

 

#4 You’re confused with self-organizing and cross-functional moments?

 

This actually isn’t so confusing because cross-functional teams must be self-organizing during the whole Sprint. Cross-functional teams are group of people from different areas of the company – we have for example specialists in sales, customer care, marketing and IT. On the other hand, self-organizing team doesn’t wait for the managers to organize, identify and manage all tasks that are required. They’re doing that on their own.

How Practice really make perfect Scrum Masters?

Hello, Scrum Masters! Not only current SM, but all who want to have a significant career milestone in Agile universe. And this is one huge step. Let’s remind this important fact: The World Economic Forum has named the Scrum Master as one of the top three emerging job roles in Product Development (source: Jobs of Tomorrow 2020).

In previous articles, we talked about some useful coaching tips for all Scrum Masters and how one Scrum Master can improve productivity of one Scrum team.

 

But what about Practice?

 

We are witnesses that the demand for skilled and certified Scrum Masters is seen to be growing across industries including IT, telecommunications, education, retail, oil, finance & banking, insurance, consulting and government. Also, in order to become a real Scrum Master Sensei you need to consider Scrum Master Certification that is nowadays mandatory by many companies.

 

In study, which appeared in Psychological Science in 2014, researchers analyzed the results of 88 different studies of practice and performance in numerous areas including business, music, sports, education, professions, and games. All of these studies involved looking at people who were acquiring a new skill.

The researchers assessed factors including how much the people practiced and how good they eventually became at the new skill. Just how big of a role did practice really play? Not surprisingly, practicing a new skill does have an important role in the learning process.’’

 

So, for all Scrum roles, but mostly for Scrum Masters and their upgraded colleagues Advanced Scrum Masters it’s crucial to say – learning while you’re doing. Most of the Scrum Masters, freshly certified have these common problems:

 

#1 Don’t know how to deal with real problems

 

Team and organizations face challenges at all phases of their Agile implementations, from team-level execution and delivery to higher-level strategy and leadership. It is of sufficient interest for an organization to achieve Agility that people at all levels understand Agile principles and be educated about Agile processes like Scrum. In this process, it is very important to have a Scrum simulation.

 

#2 Don’t know how to do a proper Retrospective

  • Remember that exploration is an important part of learning any new skill.

While practice might not necessarily make your skills perfect, it certainly is still an important piece of the learning puzzle.

In the previous article, we talked about some efficient Coaching tips for not only Scrum Masters, but those who are taking their careers to a next level. We hope you found these guidelines inspirational. In addition, more important is the fact how and why you’re working with the team and what benefits they can get by working with you? Now, we can give you examples of some methods, metrics or ways how to measure or estimate the performances of your team as a Scrum Master:

 

#1 Burndown Charts

 

Burndown Charts are a common tool to measure and visualize progress – they show the amount of work left to do in the remaining period of time. That means that Development Team should be updating their work remaining daily – Chart shows you visually where you are in current Sprint and will allow you to change priorities.

 

#2 Incorporate Agile Testing and Automation

 

Teams very often struggle with how to build and test Product in concept, as they are used to follow traditional testing practices that often start testing after code is frozen. One of the solutions is to accept automation and agile testing in order to stop delays in deploying tested features.

 

 

 

#3 Being Operationally Disciplined

 

You must admit – this is always challenging. It means adhering to a set of well-defined, proven and well-thought-out processes and consistently performing them correctly. In Agile, this means conducting Agile ceremonies diligently, such as having periodic meetings with stakeholders for planning, user acceptance and sprint reviews and daily Scrum meetings. All of these demands a lot of discipline and commitment from the team members.

 

#4 Sharing knowledge and experiences

 

This is very important on so many levels for each Scrum role. A team must exhibit the behavioral aspects of discipline, close collaboration, and commitment and be open to feedback during review and retrospective meetings. Sharing knowledge and experiences across teams is critical to get your entire organization up to speed as soon as possible. This frequently also builds relationships among teams and increases the success of an effective collaboration.

 

And, we can’t forget these aspects:

 

Workshops on coding guidelines, engineering practices are also great methods for motivating Development team for further efficient results. As a Scrum Master you shouldn’t forget to introduce a culture of celebrations, for example small, but significant presents for achieving the Sprint goal. The award should always be for the whole team, never for individuals. Can you remember any other equally great tool for measuring performance of the team?

  • Power: There’s enough room for them to influence what happens in the world.
  • Freedom: People are independent of others with their work and responsibilities.
  • Relatedness: People have fulfilling social contacts with others in their work.
  • Order: There are enough rules and policies for a stable environment.
  • Goal: Their purpose in life or need for direction is reflected in the work.
  • Status: Their position is good and is recognized by the people they work with.

With a 58% adoption rate across organizations globally (the 14th State of Agile, 2020), Scrum continues to enjoy its popularity for its ability to reduce time-to-market, enhance product/process quality, boost employee morale and even foster future-ready organizations.

Coaching Tip #1: Focus on what people want, but really

 

That’s right. In many coaching conversations, people tend to focus on the problems they are facing. This can easily send people into justification or blame. It can also get people ruminating on their lack of control or ability to influence the situation. Instead, shift the conversation. Get people talking about what they want.

 

 

 

 

 

Coaching Tip #2: Remove judgment immediately

 

It is human nature to judge. Each one of us filters everything based on our experiences and beliefs. We may judge because we assume that others think the way we think or seek happiness and fulfillment in the same ways we do. We may judge because we don’t understand the behavior and try to make sense of it. The best way to counter this part of our human nature is to assume positive intent.  We truly believe that people have good intentions.

 

 

 

Coaching Tip #3: Remember – it’s all about people

 

It is important not to make coaching conversations about you. If you go into a coaching conversation with your own agenda, with a belief that you know what people need to do, the results are not likely to be effective.  Here are a few potential issues:

  • You could be undermining self-management;
  • You may be constraining the solution to your own experience;
  • You may not help the other person discover what they truly want, build a strong desire to get there, and take responsibility;

 

 

 

Coaching Tip #4: Understand what’s important to people

 

And this is quite important. As humans, we each have innate values. These values drive our behaviors and our interactionsValues help us live our best lives and work productively in teams. Being able to identify values is a powerful coaching tool.

 

 

 

 

 

Coaching Tip #5: Work on yourself constantly so you can be good to others

 

Similar to being a good servant-leader, a good coach must continue to work on themselves. As you can tell from earlier tips, self-awareness and self-management are crucial skills for any coach. This personal work is never finished. Get out of your comfort zone. Stretch yourself and your ability to serve others as a coach.

 

 

 

 

 

Did you hear about GROW?

 

GROW model is one of the great examples what Scrum Masters use as one of the Coaching techniques.

 

GROW stands for:

  • Goal
  • Current Reality
  • Options (or Obstacles)
  • Will (or Way Forward)

The model was originally developed in the 1980s by business coaches Graham Alexander, Alan Fine, and Sir John Whitmore.

A good way of thinking about the GROW Model is to think about how you’d plan a journey. First, you decide where you are going (the goal), and establish where you currently are (your current reality). You then explore various routes (the options) to your destination. In the final step, establishing the will, you ensure that you’re committed to making the journey, and are prepared for the obstacles that you could meet on the way.

And, this is one of the techniques that are important for all Scrum Masters who wanna upgrade their career to the next level.

On the other hand, organizational skills are inevitable for your role. The Scrum Master is responsible for keeping the entire team on schedule and ensuring that no task assignments escape notice. He/she must ensure that everyone stays on track. When we’re talking about soft skills, you probably heard that every Scrum Master needs to be a proper servant leader – someone who is always at service to make others great instead of blaming or judging the team and the Product Owner. SM helps, guides and supports, in each aspect of Sprint.

This is crucial for two reasons. First, people need to know that you care about them on personal and professional levels and that you want them to succeed. Second, if you’ve put together a great plan, you need to leverage every person’s abilities to the maximum extent possible.

b) “I trust you.”

If you can’t trust the people on your team, then they shouldn’t be in your team. You need to trust their integrity, judgment, confidence and their passion – and you need to ensure that they understand how much you depend on them.

c) “You can count on me.”

If your team can’t trust you, they shouldn’t do you the great honor of letting you lead them. So tell them you’ve got their back, and then work like hell to fulfill the promises you make.

Why Practice Matters in Scrum education?

#1 Duration of the course

 

Duration of the course is the first advantage on the list, not just because of that, but because of other benefits. During the 3-day CSM course, the trainer and attendees have more time to elaborate the topics in more details, where participants have more time to think about what they learn and how to apply that in their environment in practice. Also, the trainer has more time to answer more questions and there is a closer interaction with all attendees.

We are aware that most of us who have regular daily jobs may be able to get two working days off, rather than three days for additional education. So, we could treat this as a first consideration. However, still you get more from an opportunity cost point of view. On the other side, Certified Scrum Master Course lasts for 2 days, but in the first case you get more value for a little bit more effort.

 

#2 Scrum simulation, case studies and real-life problems from practice

 

Good simulation is great for learning, and it is fun as well. Through simulation, attendants’ experience is improved with some of the important everyday challenges they have in their work. All teams work on the same set of requirements for “product development” by developing parts of it that are consistent with a predefined product vision. Sharing of practice is the additional benefit of the 3-day Scrum Master course.
